Services02

If it matters, it should be code.

Manual changes are invisible until they fail. We move infrastructure, configuration and delivery into code that is reviewed like any other change, applied the same way every time and recoverable when something goes wrong. Releasing becomes routine rather than an event.

Challenges

The problems we usually find.

  1. Environments that drift apart

Staging stopped resembling production months ago. Fixes applied in the console never made it back into code, so every deployment carries a hidden risk.

  2. Infrastructure code nobody wants to touch

One large state file, copy-pasted modules, unpinned providers and plans that take minutes to read. Changes are slow, risky and depend on one or two people.

  3. Slow and flaky pipelines

Builds take long enough that engineers switch context, and intermittent failures teach everyone to press retry instead of reading the output.

  4. Releases that need a ceremony

Deployments happen on specific days, with specific people, following a checklist. Batches grow, and each release carries more risk and no fast way back.

  5. Secrets in the wrong places

Credentials in CI variables, environment files and wiki pages, rarely rotated. Nobody can say with confidence who has access to what.

  6. An unverified supply chain

Dependencies, base images and build agents are trusted implicitly, and security review happens after changes are already in production.

Capabilities

What we build and change.

  • Infrastructure as Code architecture

Module design, state boundaries, environment composition and versioning for Terraform and OpenTofu, structured so that small changes stay small.

  • Automated provisioning

Plan and apply workflows with review gates, drift detection and environments built from the same definitions with explicit, reviewable differences.

  • Pipeline architecture

Reusable pipeline components, caching, parallelism and test selection on GitHub Actions, GitLab CI/CD or Jenkins, so most changes get feedback in minutes.

  • Deployment automation

Immutable artefacts promoted through environments, GitOps with Argo CD, and blue-green or canary releases with health checks that decide whether a rollout continues.

  • DevSecOps

Policy as code at plan time, dependency and image scanning, signed artefacts with provenance, and hardened, short-lived build runners.

  • Secrets management

Central secret storage, workload-bound credentials, automated rotation and the removal of long-lived keys from pipelines.

  • Configuration management

Ansible, Python and shell automation for host configuration and recurring operational tasks, written to be idempotent, tested and readable.

  • CI platform migration

Moving from Jenkins to GitHub Actions or GitLab CI/CD, or consolidating several systems, without freezing delivery during the transition.

Engagements

Where engagements usually start.

  • A

Bringing an existing estate under code

Infrastructure was built by hand or by scripts. It needs to be imported into code without downtime and without a big-bang rewrite.

  • B

    Modernizing a legacy CI system

Pipelines on an ageing CI server have become fragile and hard to change. They need a modern platform and a cleaner structure.

  • C

From release days to continuous delivery

A team deploys every few weeks and wants to deploy whenever a change is ready, without increasing risk.

  • D

    Guardrails for a growing team

More engineers are changing infrastructure. Review alone no longer scales, and the rules need to be enforced automatically.

Technologies

Tools we use here.

  • TerraformModule design, state architecture and automated plan and apply.
  • OpenTofuOpen-source Terraform-compatible provisioning and migrations to it.
  • GitHub ActionsReusable workflows, OIDC to cloud providers and hardened runners.
  • GitLab CI/CDPipeline templates, environments and merge request workflows.
  • JenkinsMaintaining, stabilizing and migrating existing Jenkins estates.
  • Argo CDGitOps delivery to Kubernetes with progressive rollouts.
  • AnsibleIdempotent host configuration and orchestrated changes.
  • PythonOperational tooling, integrations and infrastructure utilities.
  • DevSecOpsScanning, policy and provenance built into pipelines.
  • Secrets ManagementCentral storage, short-lived credentials and rotation.

Approach

How we work on it.

  1. 01

    Measure the path to production

Trace a change from commit to production. Measure duration, failure points, manual steps and wait time, and find where changes are risky or depend on specific people.

  2. 02

    Agree on conventions

Module boundaries, state layout, pipeline stages, review rules and promotion flow, documented briefly and enforced by tooling rather than memory.

  3. 03

    Automate incrementally

Codify the highest-risk and most frequent changes first. Each step leaves the system more reproducible than before, and rollback goes through the same pipeline as release.

  4. 04

    Hand over a working system

Your team owns the code, the pipelines and the runbooks. We pair on real changes until the new workflow is routine.
